The company is one of the products of Exati group, what born as a "survey form" for the construction industry manage they team results of building inspection with simple things. The product was launched with this idea, they still investing on it, but the product didn't generate new leads, and after 3 years, they spend $10 millions, and are loosing they all public for new players.

Research

I joined Videnci with the intention of spearheading the new product initiatives, understanding the target audience, identifying competitors, and exploring market opportunities for our features. My research began by analyzing the current product, aiming to grasp how users discovered it, understand their pain points, and determine why they needed it, while also clarifying the company's role. In mapping out these key points, I uncovered a crucial issue: the software wasn't functioning as intended.


This discovery prompted me to delve deeper into prioritizing solutions. Given that the software was consuming nearly $100,000 per month in customer service and engineering costs, it was evident that swift action was necessary. My focus shifted towards finding ways to address this challenge efficiently and effectively.

Discovery

We began by using a UX Canvas to clarify the problem, target audience, and success metrics for the project. We also created Proto-Personas to be validated in Discovery Interviews.

Interview

Gabriel, the Product Manager, and I visited 5 clients in São Paulo and Curitiba. We gained valuable insights into their business and usability needs and Use Cases.

Persona Overview

After the interviews, we defined our personas: Manager, responsible for the whole operation; Company Owner.

Benchmark

We studied the raw data of the national and international markets. Was found a lot of similar situations with repeated mistakes, with no source information and update. As a result, there is an opportunity to “clear” the information.

We conducted ideation sessions and refined our design during the product launch phase. We iterated on the flow, copy, and how it would integrate into the newly launched product experience.


Subsequently, we carried out user testing to gather feedback from our initial clients.

Solution

We learned a lot from user testing sessions regarding flow, usability, and interactions. We continuously iterated along the way after each interview.


We discovered that we could introduce with the PLG approach, putting the user to learn the product and see necessity on that before purchase, allowing users to see the value and pay for it. This small addition resulted in a 5000% increase in onboarding success and decrease the churn rate from 48% to 7%.


Also, I've re-designed the all product interface and usability with a minimalistic and goal-oriented focus.

We learned a lot from user testing sessions regarding flow, usability, and interactions. We continuously iterated along the way after each interview.


We discovered that we could introduce with the PLG approach, putting the user to learn the product and see necessity on that before purchase, allowing users to see the valu. This small addition resulted in a 20% increase in queue efficiency.
